Scale: How to Win Black Friday Week When It Turns Into a Bidding War

TLDR

Costs climb in Black Friday week, but conversion climbs too. Your job is to make sure conversion wins. Write down your break-even ROAS, target and pause floor before the week starts. Duplicate winners instead of editing them, use cost caps, raise budgets in 20 to 30% steps and keep fresh remixes ready. Spread spend across the pre-week, Friday, the weekend and Cyber Monday, and keep a reserve. Check in at fixed times every day and give one person the final say.

This is call three: Scale.

If you answered calls one and two, you walk into the final fortnight knowing which hooks, creators and offers work. Everyone else is still guessing, and guessing gets very expensive when every brand in the country is bidding for the same thumbs. If you have not done the groundwork yet, start with Test and Optimise or the full game plan.

What changes in the bidding war

Two things happen at once.

Costs go up. Estimates of the Q4 increase in TikTok CPMs range from 20% to 40% to 30% to 65%, with Black Friday and Cyber Monday at the very top.

Shoppers get ready to buy. One Q4 budgeting guide notes that while CPMs climb, conversion rates typically double or triple.

So the goal is not to dodge higher costs. It is to make sure the lift in conversion outpaces the lift in cost. Proven winners usually clear that bar. Untested ads usually do not, and a bigger budget only helps them lose money faster.

Set your numbers before you spend a rand

Before the week starts, write down three numbers for every product you plan to push:

  • Break-even ROAS: one divided by your margin after the discount. (Worked example here.)
  • Target ROAS: comfortably above break-even, where you want to be.
  • Pause floor: the point at which an ad set gets switched off, no debate.

Agree them in advance. A decision made at 11pm on Black Friday, with budget spiking and adrenaline high, is rarely a good one.

Six rules for scaling winners

  1. Scale only what is proven. More budget goes to ads and offers that cleared break-even in testing. Spare budget is not a reason to back an untested idea.
  2. Duplicate, do not edit. To spend faster, leave the winning campaign alone and scale a copy. Heavy edits can knock a performing campaign back into learning.
  3. Cap your costs. In a volatile auction, uncapped bidding can run away from you. TikTok’s Cost Cap bid strategy aims to keep your average cost per result near a target while you spend more.
  4. Let budget find the winners. Campaign budget optimisation shifts spend toward the best-performing ad groups in real time, which is exactly what you want on high-volume days.
  5. Raise budgets in steps. Increase by roughly 20 to 30% at a time rather than doubling overnight, and check results before each step. Treat that as a starting point for your account, not a platform rule.
  6. Refresh before you fade. Creative fatigue raises costs and slows delivery. Keep the remixes you built in early November ready to swap in the moment performance dips.

Spread your budget across the whole season

Black Friday in South Africa no longer behaves like a single-day spike, says PayJustNow, whose data showed Saturday delivering about 60% of Friday’s value and Sunday about 50%. Standard Bank’s customer data points the same way, with a Cyber Monday surge of about 20% and online transactions almost doubling their share.

The lesson: do not burn your budget by lunchtime on Friday. Here is a starting split to adapt to your own data:

Window Share of budget Why
Pre-week (16 to 26 November) 23% Build retargeting pools and catch early shoppers.
Black Friday (27 November) 25% The peak. Your proven winners at full strength.
Saturday (28 November) 15% Roughly 60% of Friday’s value.
Sunday (29 November) 12% Roughly half of Friday’s value.
Cyber Monday (30 November) 15% Still busy, and online-heavy.
Reserve 10% Feed whatever is beating target.

Online is now the main event for many shoppers. PayJustNow reported that online spending passed in-store for the first time, at 56% of its total. That puts real pressure on your checkout, so make sure it does not break on mobile.

Make TikTok LIVE your peak-hour weapon

Ads bring people to the door. A well-run LIVE gets them to buy. Line your sessions up with your highest-intent windows, use ad budget to push viewers in, and let timed offer drops and live answers do the convincing.

Until TikTok Shop is live in South Africa, the sale happens off-platform, so the handover matters. Keep a short URL and offer code on screen the whole time, and have your moderator repeat them in the comments. If you have not planned your hosts, running order, offers and moderation yet, use our 60-minute run-of-show.

Watch it hour by hour

On the biggest days of the year, behaviour shifts through the day, so one daily check is not enough. Pick fixed check-in times and run the same four questions every time:

If you see this Do this
An ad set below your pause floor Pause it. No debate.
An ad set above target with room to spend Raise its budget by 20 to 30%.
Click-through falling while frequency rises Swap in a remix of the winning hook.
Stock running low on a promoted product Pull it from ads and LIVE immediately.

A good rhythm is 09:00, 12:00, 15:00, 19:00 and a final check before 23:00. And give one person ownership of these calls. Committees do not win bidding wars.

No. PayJustNow’s data showed Saturday delivering about 60% of Friday’s value and Sunday about 50%, with Cyber Monday still busy. Spread budget across the pre-week, the weekend and Cyber Monday, and keep a reserve.

Several times a day at fixed times, for example 09:00, 12:00, 15:00, 19:00 and late evening. Pause anything below your floor, feed what beats target and let one person make the calls.
